The Courage To Teach

  • The question we most commonly ask is the “what” question-what subjects shall we teach?
  • When the conversation goes a bit deeper, we ask the “how” question-what methods and techniques are required to teach well?
  • Occasionally, when it goes deeper still, we ask the “why” question-for what purpose and to what ends do we teach?
  • But seldom, if ever, do we ask the “who” question-who is the self that teaches? How does the quality of my selfhood form-or deform-the way I relate to my students, my subject, my colleagues, my world? How can educational institutions sustain and deepen the selfhood from which good teaching comes?

Beginning my position as a new Head of School, I opened our first full staff professional learning session with the above quote from educator Parker Palmer. Determined to shift from my voice to our voices as quickly as possible, I moved almost immediately to a learning activity modified from one Palmer describes later in his book.

Imagine a moment when everything was going right for you as a teacher; when your teaching was so good you felt you were born to teach, and you knew you were making a difference for students.

The happy social buzz of first day greetings, which had begun shortly before our learning session as we arrived for a welcome breakfast, continued. The ebullient, celebratory mood of greeting friends and colleagues after a summer apart gently moved deeper, broaching seldom asked questions about qualities of teachers that lie at the heart of learning; transcending curriculum, instruction, and assessment.

After a short time, I invited teachers and staff who wanted to do so to share with the whole group; acknowledging teachers’ humility and reluctance to speak in a manner that might feel like boasting. The stories inspired. Some were about individual students’ triumphs in overcoming challenge or adversity; some about entire classes making remarkable progress; and others about a key attribute of a teacher that positively impacted students year after year. We applauded each and every speaker, beginning our year with appreciation.

We then moved just a bit deeper as Parker Palmer encourages us to do. I asked teachers to focus, not on their own celebratory stories, but on those of their colleagues, identifying the gifts, the personal strengths and qualities within their colleagues, that  bring success.  Colleagues talked about care, the ability to listen, patience, perseverance in the face of challenge, and grounding in enduring values. They spoke, meaningfully and thoughtfully, not about skills or specific knowledge, but rather about qualities that enable teachers to connect and build relationships with students. Intuitively, teachers reached beyond themselves, emphasizing the need to understand our students, equating greatness in teaching to connection with students; as individuals, as a class, and as a school-wide community of learners.

As we concluded the session, I shared with teachers my commitment to being present in classrooms regularly, not to judge, but to engage, learn, appreciate, and support. In time, I plan to offer ongoing non-judgemental feedback to prompt teacher reflection. Yet in the beginning, as teachers at my new school and I get to know each other and develop trusting relationships, I choose to refrain from offering feedback and instead to focus almost exclusively on presence and heartfelt appreciation. As the Head of School of an independent school, in which the format for teacher evaluation is not mandated by a district or the state, I have that freedom. I can take some time, engage with teachers, and collaboratively design a feedback framework emphasizing growth.

In the past I interpreted, or more likely misinterpreted, educational research as indicating that paradoxically praise is  judgmental and disrespectful of teachers’ and students’ abilities to reflect on their own learning; successes and mistakes alike. Teachers opened my eyes; sharing the pain of giving heart and soul and only infrequently, if at all, receiving appreciation from supervisors. I have heard from teachers about how disconcerting it is to feel as if one is “on stage” as a supervisor, even a caring supervisor, observes. Trained to focus on learning from mistakes, teachers often, almost obsessively, analyze what went wrong in a lesson,while glossing over what went right. We frequently see ourselves through intensely critical lenses and imagine those observing us do as well. We too often neglect to celebrate our successes, inadvertently missing out on the potential to build from our strengths.

As Parker Palmer boldly asserts, it takes courage to teach. That courage deserves appreciation.

And so, I reach out to teachers in my own school, and to colleagues more broadly wondering about ways of structuring appreciative, reflective exploration of teaching practice.  If you were able to structure a system of feedback for professionals to promote growth, in lieu of formal evaluation, what process would you use? On Less Teaching, More Feedback, and Goals of Consequence

Some of my best professional learning happens at the Taekwondo Dojang. As I train, I learn – not only about martial arts, but also about education, or more accurately, about learning. I’m not the strongest, the most agile or the most flexible – not by a long shot. Most of the other students are younger and more physically fit than I. Yet, with perseverance and good humor, I have earned my black belt. I have learned.

My successes are a direct result of a learning environment with less teaching, more feedback, a focus on core values, and a plethora of meaningful learning activities, serving both as practice and then as formative assessments that demonstrate to me progress toward my own goals. Some of my goals are significant (to become a martial artist); others are of ultimate consequence (to strive for excellence in all areas of my life), while many are small and specific (i.e. to turn my hip more to extend my reach in a kick.) Achieving my goals involves much more feedback than teaching and the responsibility for learning is entirely my own, although I benefit both from the skilled coaching of the master instructors and from the collegial support of the other students. It’s a learning environment I dream about for our K-12 schools.

Less teaching; more feedback, recommendations offered by Grant Wiggins in Seven Keys to Effective Feedback sounds simple on the surface, yet I believe represents an educational paradigm shift of potentially seismic proportions. Indeed, Everything you know about curriculum may be wrong. Really., Wiggins declares in his blog. He advocates a focus, not only on content knowledge, but rather on learning to perform in the world and even more, on learning “not just to know things – but to be a different person – more mature, more wise, more self-disciplined, more effective, and more productive in the broadest sense.” Performing well trumps content knowledge and striving to fulfill core values and make a positive impact is ultimately what performing well entails.

The shift to a focus on less teaching and more feedback grounded in core values will require thoughtful reflection. Synthesizing more than 900 educational meta-analyses, researcher John Hattie has found the average effect size of feedback to be a remarkable 0.79, which is twice the average effect of all other schooling effects. Indeed, Hattie found feedback to be among the top ten influences on achievement. But there is a caveat. While feedback is among the most powerful influences on how people learn, its effects vary considerably. (Hattie, John. Visible Learning for Teachers: Maximizing Impact on Learning. Taylor & Francis. To give effective feedback, we’ll need to understand what effective feedback is and what effective feedback is not. The insight may surprise. Feedback, according to Grant Wiggins in Seven Keys to Effective Feedback, isn’t grades for students. It isn’t evaluations for professionals. It isn’t praise. It isn’t constructive critique. It isn’t advice. Rather, “feedback is information about how we are doing in our efforts to reach a goal.”

I am dreaming of a K-12 educational system that functions more like the Dojang with less teaching, more feedback, and goals of consequence. The journey toward fulfilling that dream will not be easy. Much will shift and change. Yet, at the same time much will remain the same.

We’ll need to envision education anew – shifting our focus from teaching to learning; from curriculum to feedback on practice; from standards to core values. These shifts will require us to think differently about potential ways of utilizing learning spaces, schedules, personnel, student groupings, and technology in order to improve the quality of learning. The possibilities are limited only by our imaginations and will require collaborative, creative exploration and dreaming.

We’ll need at the same time to consider what must not change, but instead remain grounded in enduring core values. It will be vital to set goals of ultimate consequence connected to our core values and to identify clearly many specific benchmarks along the way to these aspirational goals. The journey will stretch us beyond standards and move us from a primary focus on what students need to know, or even on what students need to be able to do, to an emphasis on who students are becoming – individuals of character and moral grounding prepared to strive to make a positive impact in their communities and in the broader society.

I am dreaming of less teaching, more feedback, goals of consequence, and the society children who emerge from such an educational system will together be able to create. I invite you to dream with me and share your perspectives on ways of moving forward.

As happens time and time again, at a professional learning experience related to technology, I learned not as much about technology as about learning.

I’ve enrolled in Charting a Direction for Online Learning, a year long course designed for educators at independent  schools. The course is sponsored by Online School for Girls, a learning organization serving a consortium of independent girls schools by assisting member schools to collaboratively develop blended learning experiences for their students. Most of the learning in this professional course occurs on-line, yet this past week I attended the first of two face to face sessions.

“Blended and online learning is as evolving of a field is there is in education. It is flipped on its head every six months or so,” shared Brad Rathberger, Director of Online School for Girls. We are beginning to recognize the potential to dramatically shift control of learning from teachers to students not as much through the technology as through the previously unimaginable potential for flexibility in the use of space and time made possible with technology.

Among the greatest moments of learning was the opportunity to hear from a number of students at School of the Holy Child. “We learn a lot about responsibility, academic integrity, learning to work with other people, and flexibility,” shared one of these very impressive high school seniors, reflecting on a course she was taking in multi-variable calculus. Participating in a college level math course, and interacting with some of the top female high school math students in the country, she interestingly didn’t reflect as much on math or technology, as on learning and growth, noting with maturity how she is less shy and more able to manage her time than she had been prior to her online learning experience.

While one cannot make generalizations about online and blended learning as there are so many approaches, evolving so rapidly, there are a number of broad models currently in use:

  • Rotation Model
  • Flex Model
  • Self-Blend Model
  • Enriched-Virtual Model

Rotation Model

Station Rotation Model

  • Students rotate through three broad types of activities in a continuous loop: individualized online instruction, teacher-led instruction, and collaborative activities and stations. This is the simplest blended learning model.
  • Alternatively, instead of one component of online learning there are two components, the individualized on-line instruction and the on-line assessments. Students rotate through four broad types of activities in a continuous loop: individualized online instruction, individualized online assessment, teacher-led instruction, and collaborative activities and stations.

Lab Rotation model

  • There is direct instruction for 3/4 of the day in math/science and literacy/social studies with teachers. There is a learning lab with on-line activities for the rest of the day, supervised by paraprofessionals.

Individual Rotation Model

  • There is a central computer lab along with numerous other learning settings, chosen depending on what a student might need; intervention, seminars, direct instruction, and group projects.

Flex Model

  • Students learn in a massive computer lab staffed by paraprofessionals for about half their day; and work with teachers in small groups for the other half. They come together for lunch and social activities.

Self-Blend Model

  • There is a physical place for students to come to learn in a collaborative environment when they choose to do so. Students can also work at home with their online teacher. They are not required to be in school.

Enriched Virtual Model

  • Students participate in supplemental on-line courses.

Independent mission-driven schools, not yet as fast moving or skilled at collaboration with other schools as we will need to become, must overcome a number of challenges, and capitalize on numerous strengths and opportunities, in order to design our own solutions for utilizing on-line and blended learning. If we are not proactive, as Brad Rathberger warns, we may find ourselves forced into solutions that do not reflect our missions.

As we move forward, what shall we consider in the move to blended learning options? How might we imagine anew possibilities for use of space, time, and financial resources? How might we assess the quality of on-line options? How might we support teachers to adapt and prepare for teaching and learning in a blended environment? How might we prepare our students? What cautions might we consider? What might inspire and enable us to dream?

Our countdown to the first day of school is here, at least for those of us in districts and regions that have not already started the 2012-2013 school year.

 For many of us, our countdown includes additional counting. We count with numbered lists: “to do”, ideas, activities, lessons, tools, tips, and general wisdom lists.

Please don’t hesitate to share some of your favorite lists for the upcoming year. Our countdown is on!

The Learning Walk Shuffle

“What are all these teachers doing here?” more than one child asked as a group of nine adults filed into the classroom. “Just learning about the great learning you do,” we answered with a smile.  “Shuffling up our professional learning,” I happily thought.

Learning walks have shuffled our professional learning, moving us from our expected “spaces”, or rather classrooms, into our colleagues’ classrooms. This year to date our faculty has celebrated five learning walks (with more to come); in which a group of teachers visit classrooms in each of our grades K-5 along with one specialty class. Our purpose – to break down the isolation of educators, moving us into each other’s classrooms to notice and wonder about learning in our school as it is and as it might someday become.  We plan to make it possible for every teacher in our school to participate in at least one learning walk per year.

What on our learning walk looks different than it would have looked five years ago?  What might look different on our learning walks two years from now?

I posed these two questions during our learning walk debrief. It was the first time I had asked in quite that direct manner. The answers were insightful.

What on our learning walk looks different than it would have looked five years ago?

Whether in kindergarten or fifth grade, and indeed any grade in between, regardless of subject, we saw a similar sight – students spread throughout the classroom working in combinations of small groups, partners, and independently. Teachers were either guiding a group or conferencing with individual students. In only one class, other  than in physical education, were students participating in a full class experience and in that case it was a debrief on work they had  been engaged in independently prior to our visit.  Classroom furniture was arranged to promote collaborative learning and there were comfortable corners for students to read independently or with a partner. There was a relatively noisy buzz of students speaking with one another. There was a mix of required learning activities and opportunity for student choice among various options. There was ample evidence of differentiation and student engagement, the two foci of our learning walks to date this year.

Five years ago, had we participated in learning walks, we would have observed far  more full class experiences led by the teacher and far fewer opportunities for students to choose from among different learning experiences.

What is the same?

While interactive white boards are in each class in the school, in many classrooms we visited they were not being used. Students did not have technology, whatever the specific device, flexibly available for their use. Bulletin boards, for the most part, displayed class expectations and learning resources important all year, as well as substantive, completed student projects which might or might not be connected to current learning experiences. Bulletin boards did not, for the most part, display the most recent student work along with rubrics explaining specific learning goals, with expectations and resources that change as student progress unfolds.

Two years from now we anticipate seeing on our learning walks many more technology tools (whether iPads, laptops, or other devices) available to students in our classrooms, not merely in our computer labs and media center, actively utilized in fluid, flexible organic ways to support student learning. We anticipate seeing evidence of student work in progress, along with rubrics and shifting resources based on student progress prominently displayed and recognizable as the basis for instructional choices, with the spot light visibly on student work to drive instruction. We anticipate even more differentiation and opportunities for choice in learning experiences.

While learning walks are non-judgmental, human emotion and our passion for our craft are not ignored. We huddle in the hall after each classroom visit and reflect using the prompts, “I noticed”, “I wonder”, “What if” and “How might”. The reflections create an opportunity for celebration – joy in our progress along with excitement about possibilities for continued growth.

We notice what we value.  Our recognition of evidence of differentiation and student engagement, the two foci for our learning walks to date is potent. Similarly, our ability to imagine a not so distant future with greater educational technology integration and more substantial focus on student work in progress to drive instruction speaks to our self-awareness as professional learners and reflective educators able to envision learning goals not yet accomplished.

Just as a strategy of good readers is to visualize what they read, a strategy of good educators committed to growth is to visualize school as it might become. By filling in the prompts “I notice”, “I wonder”, “what if?” and “how might?”, our learning walk shuffle not only brought us into “spaces” in our present reality, classrooms of our colleagues, but also shuffled us through the boundaries of time, bringing us to “spaces” of our future, enabling us to envision what we anticipate we will notice on learning walks of our future.  Those images fill us with excitement and energy.

Walking the Learning Walk

What do six teachers, two members of our educational leadership team, four reflective prompts, two educational foci, one ten minute orientation, five minutes in each of seven classrooms, and one twenty minute debrief equal? A moving professional learning experience!

We set off on our school’s first teacher led learning walk armed with information from a brief orientation along with the following reflective, nonjudgmental statement and question prompts:

I wonder if . . .

What if . . .

I noticed . . .

How might . . .     

Entering classrooms as a group of professional learners, with eyes and ears and minds wide open, we sought insight on two carefully selected foci: student engagement and differentiated instruction. We strove to witness student engagement via levels of participation, attentiveness, observable indicators of a commitment to learning, and focus on task. We looked to recognize differentiated instruction via the range and levels of learning activities and supports available, groupings of students both with the teacher and with peers and independent learning experiences in which students participate.

Our learning walk included not only observations, but also interactions. As possible we spoke with students and teachers in the classrooms we visited, asking them to reflect on their experiences. To students we queried, “How do you know if you do good work in this class?” “If you need help, where can you go?” We refined our questions in response to the specific learning activities we witnessed, asking students to explain their learning and to share and discuss work in their portfolios and notebooks. To teachers we asked questions to help us place our snapshot view of learning into the bigger story of ongoing learning in the classroom.

While we focused our attention primarily on the students, the learning environment was also part of our reflection. We “walked the walls” of the classrooms and hallways to see how visuals speak to learning: what kinds of charts and other visual aides are present and what models of good work are available to students. We explored the physical arrangement of the classroom, wondering about how the organization of space facilitates learning. We examined classroom resources such as libraries, computers and interactive whiteboards, considering whether the arrangement of books facilitates good use by students and how computers and the class interactive whiteboard are used to promote learning. We compared resources from classroom to classroom, pondering whether adequate resources are equally accessible to all students.

After each visit, potent and meaningful, came the heart of the learning walk experience: the hallway huddle. We gathered outside the classroom and crafted thought-provoking, reflective questions and wonderings, aimed not to offer feedback to those visited, but to spark walkers’ thinking about our own teaching and our own students’ learning. Some examples of questions and wonderings included: I wonder how the teachers’ assessment of student learning will be used to guide further learning. I wonder if students in my own class could answer questions about the purpose of instruction. What are alternative ways in which the interactive whiteboard could have been utilized? What if a learning strategist had not been present as a push-in classroom resource during this particular lesson? I noticed lots of interaction between students and teachers and between students and peers. I noticed the teacher asking “what do you think?” questions. How might seating arrangements impact how students seek assistance from each other? How might different layouts of student activity sheets support learning?

As a principal, I listened, awe-struck by our teachers’ insights and their openness to reflection and learning. As if looking into a mirror, rather than observing a peers’ classroom, our wonderings and questions reflected not sage guidance we could offer others, but thoughtful musings on how we could improve our own practice. At first I was quiet, too quiet, taking in classroom experiences through the lens of our teachers, amazed by how much more I can absorb when buttressed by the perspectives of teachers than I can on my own solitary daily classroom walkthroughs.

Our courageous faculty leader, Brandi Minchillo (@MrsMinchillo) reminded me of my role as a participant, gently pointing out to both our Assistant Principal, Ilanit Cury-Hoory (@hoory1) and me that we are allowed to share. I smiled, grateful for the reminder that at times the silence of a leader is welcome and at other times it can be distancing. I jumped into the conversation as an equal, not as a supervisor, in the process gaining understanding into how I can view classrooms more reflectively along with more thoughtful ways I can phrase and communicate what I notice and wonder about on my walkthroughs.

The learning walk ended in my office with a debriefing at which we discussed take-aways and insights. We concurred that we were surprised by how much one can learn from even a five minute visit to a classroom. We remarked on how important it is to utilize prompts to formulate nonjudgmental questions and wonderings. We noted that the learning walk supported us to consider what we can change in our own practice in order to enhance learning. We recognized how enlightening it is to observe classes at each grade level, K-5.

The mandate to be nonjudgmental aside, we indulged ourselves a bit, allowing for celebration of learning occurring in our school. All noted how impressed we are by ways teachers we visited engage students and provide differentiated learning experiences. Perhaps most significant for us was our awareness that in every single classroom we visited, we saw evidence of students becoming independent learners, one of the primary school-wide goals this year associated with our reinvigorated approach to literacy learning. To our delight, we witnessed evidence of independent learning regardless of whether or not we were observing a literacy lesson. We observed teachers transferring pedagogic skill from one curricular area to learning across the disciplines.

We had prepared for the learning walk for months, explaining to teachers in both spoken and written format what would happen. Still, the reality of eight adults entering a classroom can be overwhelming and walkers expressed empathy for those observed, demonstrating sensitivity to the courage required to open the doors of one’s classroom to adult visitors. We agreed that although we were not giving feedback, teachers deserve a thank you e-mail from me.

There are seven more learning walks scheduled throughout the academic year and we plan for each teacher to have the opportunity to be a walker and for each class to be visited. As a start, we visited teachers we perceived would be among the most comfortable and selected as walkers those who had eagerly volunteered. With positive feedback from our learning walk pioneers, we hope our faculty will be reassured and enthusiastic. Our aim in implementing learning walks is to support our efforts at nurturing a self-reflective collaborative culture, breaking down the isolation teachers can experience. Learning walks are one important component of our efforts to transform our school into a learning community in which we focus relentlessly on improving student learning and in which we do so together.

What Will Be Different in 2020? What Will Be The Same?

What is the one most important thing that will be different in our school in 2020?” This profound question was asked at our headmasters’ tea welcoming parents new to our school.  Referring to a substantial ten year strategic plan, lovingly called Vision 20/20 because its realization is anticipated in 2020, this wise parent put eighteen months of strategic planning and another year of beginning strategic implementation into perspective. My mind raced; arriving at an understanding I had been grasping at, but had been unable articulate without the prompt of a meaningful query. Our strategic planning and implementation, impacting so many aspects of school life so substantially can, in my opinion, be described in its essence in one sentence.

In 2020, our focus will have shifted from teaching to learning.

 To some the answer may sound trivial; to others nonsensical; and to still others mere semantics signifying nothing. To me, the answer shapes a process of cultural change and school reform that has paradoxically been grueling and invigorating, oppressive and freeing, painful and joyous, and perhaps most meaningfully, transforming and eternal. Walking the narrow bridge balancing that which is in the process of being transformed and that which is eternal, I could not with integrity explain my answer to this parent’s question without first posing an additional question. What is the one most significant thing that will remain the same in our school in 2020?

In 2020, we will continue to be guided by the core values of our ancient, enduring Jewish tradition. Regardless of how much we change, our essence will remain the same.

Tradition and change has long been a tenet at the heart of Conservative Judaism, the Movement in which I was trained as a rabbi and with which my school is affiliated. But, I don’t believe I am being defensive of my theological heritage when I state that in today’s educational landscape, healthy schools – Jewish schools regardless of denomination, parochial schools of various religions, independent, public and charter schools – will need to balance all that must change with all that must remain the same. As we experience the tremendous responsibility to prepare students for a future we cannot imagine, in which many perhaps even a majority of our students will one day embark upon careers that do not yet exist, we must remember that values; enduring, eternal values, will continue to ground us, serving as a moral compass to help us navigate our rapidly changing world.

.There is no recipe for change just as there is no recipe for how to keep our core values central to all we do. Remaining the same does not mean mindless adherence to practices that no longer make sense, but rather embracing enduring values that are lived in the reality of our daily experiences. Changing does not mean throwing out all of the old, but rather carefully examining ourselves and our practices. We will have to reconsider curricula, the types of learning experiences we provide, student support models, assessment practices, educational technology and other resources, approaches to school leadership, and more. To be successful, we will have to shine the spotlight on the learner rather than the teacher, making each child the star of his or her own educational experience.  No matter how compelling or riveting a lesson may appear, no matter how interesting or engaging a curriculum may seem, we will have to be honest about how deeply students have understood, made our learning their own, and found a place in which their own curiosity, wonderings, talents and passions can emerge.
